The INTJ Method

We don't start building until we've drawn the architecture.

Three irreversible phases. Each one earns the next. No skipping, no shortcuts, no exceptions.

Phase 01

Audit

Leak Detection

The Audit phase maps current reality without editorial. We identify the root causes of bottlenecks, accountability gaps, and structural drift — not symptoms. Everything is documented. Nothing is assumed. The output is a precise picture of how the business actually operates today.

What we produce

  • Current-State Map — how work actually moves through the firm today
  • Leak Report — which of the 5 operational leaks are active and at what severity
  • OSI Score — aggregate structural health index with per-dimension breakdown
  • Constraint Map — every decision domain routing through the founder that should not be

The Audit does not recommend solutions. It maps reality. A precise diagnosis must precede any prescription.

The 5 Operational Leaks

01 Owner-as-the-Hub Trap — every decision routes through the founder
02 Informal Communication Loops — scattered data, no source of truth
03 Perception Leaks — brand signals side-hustle, not firm
04 Ghost Workflows — processes exist only in operator memory
05 Tool Rot — complexity without governance decays into disorder

Blueprint Components

Decision Rights Matrix
Who resolves what, at what tier, under what conditions.
Workflow Specifications
Step-by-step process maps with named owners and handoff triggers.
System of Record Architecture
One source of truth. Defined platforms, naming conventions, ownership rules.
30-Day Build Plan
Sequenced implementation priorities that generate relief fast.

Phase 02

Architect

Workflow Blueprint

The Architect phase designs the target-state operating system before a single system is built. We define decision rights, handoff triggers, information flows, and role ownership with surgical precision. The Blueprint is the deliverable — a build-ready specification that eliminates guesswork from implementation.

What we produce

  • Target-State Blueprint — complete specification of the firm's operating system
  • Decision Rights Matrix — explicit distribution of decision authority across all tiers
  • Workflow Specifications — step-by-step process maps with named owners
  • 30-Day Build Plan — sequenced priorities for maximum structural relief

The Architecture Blueprint is the paid entry point. It is credited 100% toward the Systems Build Sprint if booked within 2 business days of delivery.

Phase 03

Commission

Infrastructure Deployment

The Commission phase installs the architecture. We build the System of Record, train the team to operate it, and establish the governance cadence that keeps the system tight as scale increases. The goal is not technology deployment — it is the removal of the founder as the central resolution node.

What we install

  • Core System Install — System of Record configured and populated with live data
  • Workflow Activation — all documented workflows live, trained, under named ownership
  • SOPs + Templates — written documentation for all recurring processes
  • Training + Handoff — team trained to operate the system without founder as hub
  • Governance Cadence — weekly audit cycle establishing long-term integrity

Institutional Calm is the outcome. Not a slower business — a structurally reliable one.

3-Week Build Sequence

WEEK 01 — Foundation Install
System of Record commissioned. Drive structure built. Active data migrated.
WEEK 02 — Workflow Commissioning
Core workflows built and documented. Team trained. First live run executed.
WEEK 03 — Governance Activation
SOPs delivered. First commissioning audit run. Governance handed to client.

"Each phase is irreversible. No phase is skipped. Architecture precedes implementation."

You cannot architect what you have not diagnosed. You cannot commission what you have not architected. The sequence is invariant because the causal relationship is structural — not procedural.

Begin with the Reality Check →

You stopped and faced reality.

Most owners avoid this moment. The Reality Check identifies your operational leaks, calculates your OSI score, and — if there is a fit — opens the path to the Architecture Blueprint.
